Early in my career, as a law firm associate and later as the first Black woman elected a full-equity partner at a big law firm, I learned a truth that no credential prepared me for: competence gets you into the building, but connection determines whether you ever reach the rooms where decisions are made.
I was fluent in the language of excellence long before I became fluent in the language of trust and connection. The second fluency, social fluency, was the one that changed my trajectory.
I now spend my days advising founders and executives, and I see that same truth playing out at the scale of entire organizations, with far higher stakes, because of AI technology.
Why social fluency matters more in an AI economy
Here is what most leadership teams are getting wrong. They are treating AI as a cost-reduction opportunity: fewer people, leaner teams, more margin. The mistake here is assuming that this cost-cutting exercise is creating value.
In an AI economy, routine and repetitive output is becoming increasingly cheaper to produce. Machines can draft, model, summarize, and suggest at near-zero marginal cost. What they cannot do is earn customer loyalty, build trust, read a room, hold a relationship through conflict, or be accountable for the meaning behind a decision. As output becomes nearly free, the human capacity to connect becomes your scarcest and most valuable asset.
Social fluency is an organizational advantage
I call that capacity social fluency: the ability to be experienced in a way that invites trust, connection, and possibility. It is now an organizational advantage hiding in plain sight.
Every leader has watched two equally talented people diverge. One consistently opens doors, moves decisions, and pulls opportunity toward the company; the other works twice as hard for half the return. The difference is rarely competence. It is social fluency.
The mistake is believing it is a personal gift. It is not. An individual's social fluency only creates value in a culture that cultivates and allows relationships to create value. You can hire the most relationally gifted people and watch that capacity evaporate because your environment taxes it.
Your AI strategy is either activating your people or activating their fear. There is no neutral third option.
AI can activate people or activate fear
A fear-based AI rollout looks efficient on a spreadsheet and quietly hollows out the company. People sense the cuts coming, so they hoard knowledge, protect turf, and withhold exactly the discretionary judgment and relational capital you hired them for.
An activation-based strategy does the opposite. It uses AI to clear the routine work so your people are free to do what only people can: think, create, care, and connect.
Six moves that build social fluency at scale
Optimizing social fluency at scale rests on six moves leaders can deliberately make:
- Authentic Presence: Make it safe to speak plainly, so the best argument wins regardless of rank.
- Ecosystem Diversity: Let cross-functional relationships form without executive brokering; remove the silo tax.
- Emotional Resonance: Reward the people who de-escalate and read tension early; connection outlasts conversation.
- Strategic Intentionality: Point relational energy where it creates mutual growth, not obligation.
- Strategic Visibility: Ensure recognition tracks contribution, not proximity to power. Brilliance in isolation goes unseen.
- Value Exchange Mindset: Make generosity the behavior that gets rewarded, so information flows and hoarding confers no status.
Measure what your environment suppresses
Watch for the warning sign that your environment is suppressing what it pays for: high performers who describe their success as knowing how to work around the organization. When your best people route around your culture to get things done, their fluency is compensating for your friction, a cost you absorb without ever measuring it.
"People are our greatest asset" is a slogan until it becomes a budget line. The companies that compound advantage in the AI era will not be the ones that automate the most. They will be the ones that free their people to do what only people can and build the culture that turns their people's personal equity into value.
That is the currency worth investing in. Unlike output, it cannot be copied.
